Let's Talk About Strategic Planning that Actually Works

Welcome!

This page is all about Essential StrategyTM, what it is, why it works, and how you can learn the formula to improve strategic planning in your own organization!

I spent nearly fifteen years working my way up through mangagement and into senior leadership building a career around improving strategy, risk and resilience at the companies I worked for. What I found was that the uniqueness of every organization demanded the creation of a hybrid approach to get it done.

This was the problem I wanted to solve when I started Black Fox Strategy in 2015. My goal was to simplify strategy, creating a process that worked for every organization regardless of who they were, what they did, big or small. The result is Essential Strategy.

For ten years now I have worked with organizations large and small across industry sectors, in the for-profit and non-profit world, state and federal agencies and the government contractors who support them, and even universities.  I have consistently achieved success with Essential Strategy, refining and perfecting it along the way.

Essential StrategyTM

is a simplified approach for designing and executing strategy that creates focus and intentionality on the things that matter most for your success

The Problem

Strategic planning is a critical process for every organization.  Yet.....

It is more often than not an ineffective and time-consuming process that yields little in the way of strategic breakthroughs, cohesion, or vision alignment.

Those tasked with running it struggle to find the right framework and process to successfully get the engagement, information, and guidance that will produce a meaningful and trackable plan.

Sadly, the end result is too often a plan that fails to deliver, gets left on the shelf, or is completely scrapped when the next round of planning comes along.

The things you're doing are not wrong.
The model you were taught is simply missing a critical piece of the puzzle.

There is a secret to making strategic planning work in any organization and it requires the addition of a critical planning element that was never built into the process and is missing from the model of strategy design that we were all taught.

Hidden within this methodology is the answer to solving the things that kill organizational success from the inside.

Transformation Fatigue is Killing Organizations

Traditional strategic planning treats transformation as an event - a big push, a bold initiative, a dramatic change program.

But organizations aren't machines you can reprogram with a software update.

They are living systems made up of people who have limits.

What if instead of transformation, you focused on continuous evolution?

What if instead of heroic change initiatives, you built adaptive capacity?

What if instead of pushing your organization harder, you helped it thrive naturally?

That's what Essential Strategy does differently.

The Hidden Danger of Strategic Change Initiatives

Your organization has been through three "transformations" in the past five years. First, it was the digital transformation. Then the culture transformation. Now you're launching an agile transformation. Each one promised breakthrough results. Each one consumed enormous energy and resources. Each one left your team more exhausted and skeptical than before. You're experiencing transformation fatigue—and it's become the silent killer of organizational performance.

You're not alone. And you're not failing.

What Transformation Fatigue Looks Like

You know it when you see it:

  • Cynicism about "the next big thing": Eye rolls when leadership announces another strategic initiative

  • Initiative overload: Multiple competing priorities with no clear hierarchy

  • Burnout disguised as poor performance: Your best people delivering subpar results because they're tapped out

  • Lip service to change: Everyone nodding in meetings, then returning to business as usual

  • Loss of key talent: Your top performers quietly updating their LinkedIn profiles

The pattern is predictable: excitement → exhaustion → cynicism → exodus.

There's a Better Way: Evolution vs Transformation

The real cost of transformation fatigue isn't just about tired employees. It's about:

  • Lost competitive advantage: While you're churning through change initiatives, nimble competitors are adapting smoothly

  • Brain drain: Your institutional knowledge walks out the door when burned-out veterans leave

  • Innovation paralysis: Exhausted teams don't have energy for creative problem-solving

  • Strategic drift: When every initiative feels like chaos, people stop believing in any strategy.

The Secret to Successful Strategic Planning

Regardless of entity type, size, industry, or complexity, every organization must have purpose, it must grow, and it must evolve. It's really that simple. The secret to successful strategic planning is to view the design of strategy through that lens, building context around what purpose, growth, and evolution means to the organization, with the strategic plan as a response.

This holistic approach works from the outside-in, turning traditional strategic planning on its head.  Plans that focus predominantly on driving external growth without fostering a healthy organization from the inside are short-sided and will fail in the long run as a result.

This holistic, multidimentional approach is what defines Essential Strategy, with roots in both quantum and complexity science and building on quantum management theory, it works when everything else fails because it is designed to work with and not against the inherent nature of the organization.  This Quantum Intelligence is the philosophy and Essential Strategy is the practical framework for integrating it into the organization, even when strategic plans are already in place.

When I see significant disconnects between strategy and operational reality,
it ALWAYS comes back to a gap or imbalance between purpose, growth, and evolution imperatives.

Four Rules Govern Quantum Intelligent Strategy

Purpose is internally compelling and externally valuable in its contribution.

Growth is intentional, matched by adaptive learning and expansion of capabilities to sustain both speed and scale.

Evolution actively anticipates the changing needs and wants of all those who serve and who are served by the organization.

Purpose, Growth, and Evolution are interconnected and exist in a state of dynamic Equilibrium.

In practical application, answers to the following questions take strategy from a wish list to a work of executable art.

What must occur to advance our Vision?  What must exist to inspire and cultivate common cause from within?

Where do we want to grow in terms of impact and reach?  Where must we enable agility and develop capabilities to support targeted growth?

How must we evolve to meet anticipated needs of our consumers and the market?  How must we evolve internally to meet the needs of the organization?

Are we balancing strategic priorities across Purpose, Growth, and Evolution? Are strategic decision-making conversations framed and clarified through this lens?

What Essential Strategy Solves

  • Vision failure, where vision and operational reality are disconnected

  • Scaling failure, where growth outpaces internal capabilities

  • Evolution failure, when the need to change is realized too late

Seems too easy?

These seemingly simple questions are multifaceted, and lead to not-so-simple answers when we work through them guided by the Four Rules that Govern Quantum Intelligent Strategy.

The Essential Strategy Foundation generates deep conversation and builds strategic thinking discipline. Its loosely defined framework is specifically designed to flex, layering into the strategy you already have, revealing hidden gaps and opportunities, so that you can make it even better.

Essential Strategy simply works and works every time, regardless of size, complexity or industry.

Four Reasons to Change the Way You Think About Strategy

  • 90% of strategic plans fail - not because of poor execution, but because of a fundamental design flaw everyone else has missed.

  • Traditional planning treats organizations like machines when they're actually living, adaptive systems that need to thrive from within.

  • There's a missing link between vision and strategic priorities that causes leaders to over-focus on growth while purpose and evolution get left behind.

  • Sustainable success requires strategic agility without transformation fatigue—and that starts with how you design strategy, not just how you execute it.

Strategic thinking discipline over static plan-building.

That is the goal.

It's not that you don't know the business, but there are disconnects between strategy and operations that you didn't even know were there.  No one else is teaching strategy this way.

People intuitively understand the need for purpose, growth, and evolution in their own lives.

Connecting these elements to business is where the magic happens.

Who Essential Strategy Was Built For

Essential Strategy is a framework suitable for every organization, regardless of size, complexity or industry.

It can be used to build a new strategic plan from scratch, or can be layered into an existing planning process to add additional value by revealing disconnects and creating greater clarity.

Essential Strategy has been successfully used by:

  • For-Profit & Publicly Traded Entities

  • Non-Profits

  • Universities

  • Tribal Entities

  • Alaska Native Corporations

  • Utilities & Telecommunications

  • State & Federal Government Agencies

  • Even Consulting Agencies!

What if your strategic planning process isn't broken? What if it's just missing the one piece that makes everything else work?

Essential Strategy adds what traditional planning leaves out: the framework that ensures your priorities actually deliver on purpose, enable sustainable growth, and anticipate evolution before it forces your hand.

Same team. Same data. Better design. Radically different results.
